Step 1 - What we stand for
​

Identify the roles and responsibilities of your team

​

  • Work directly with team/functional leaders to create clear messaging around the functions of their team

​​

  • Take the team through multiple exercises to expand on this messaging and create a clear vision and overall responsibility of the team to operate in

​

  • Guide the team to determine the goals of the next 1 - 3 years needed to accomplish that vision

​​

  • Help the team to determine the roles and responsibilities needed to achieve the vision and goals

​​

Step 2 - What we need to do

​

Identify the work that needs to happen​

  • Guiding the team to outline what needs to happen to accomplish the intended goals

​

  • Using prioritization and time management tools, align on the projects that need to happen now, next, and later​

​​

  • Helping the team to determine how they can divide and conquer to accomplish the work ​​​​

​

  • Identify any skill gaps within the team to accomplish these goals (can lead to hiring recs or development opportunities)

Step 3 - What are we currently doing

​

Identify all the current work the team is doing​

  • Guiding the team to collectively share their current projects 

​

  • Identifying which projects support and do not support the overall vision and goals of the team​

​​

  • Clarifying how certain work that doesn’t support the bottom line can be transitioned to other teams or sunsetted within the organization​​​

​​

Step 4 - How do we want work together

​

Identify how the team/function wants to work together and interact

​

  • Complete a communication tool assessment (learn about yourself and how you prefer to interact with others)

​​

  • Provide an interactive workshop on communication and interaction with the team (I typically use a tool called DISC)​

​

  • Additional workshop options in Trust, Ownership, Psychological Safety, and Change Management​ (Optional)

​​

  • Decide on internal team operating norms and behaviors

​

  • Create internal team process to be effective (e.g. SOPs, ticketing systems, etc.)

Step 5 - What do we want other people to know

​

Identify what information to share with stakeholders about your function

​

  • Work directly with the functional leader to create a team operating model (i.e. what we do, what we don’t do, what partnership looks like, etc.)

​

  • Collaboratively review the operations model with the team and gather feedback

​

  • Create an annual road map

​

  • Scope teams anticipated bandwidth throughout the year based on anticipated projects
